You don't need to AI-automate all of performance marketing

Most teams I talk to are either going full AI automation in their performance marketing or they don’t start at all. Don’t do that. The work is figuring out which two or three steps in your workflow will actually move a number when you augment them with AI, and leaving the rest alone for now.

Performance marketing workflows are messy, account-specific, and high-stakes. One bad bid adjustment costs real money. That’s exactly the environment where “let the agent run the channel” looks great in a demo and falls apart in week three of a live account. The good news is you don’t have to fight that battle to get a lift.

After more than ten years working closely with paid marketing teams, the question I’d be asking in 2026 isn’t “how do I automate my channel?” It’s “where can AI give me an immediate lift with zero blast radius this week?”

Four use cases keep paying off:

  • Mining negative keywords. Drop a search term report in, get back a categorized negative list with reasoning. Ten minutes of work that used to be a Friday afternoon.
  • Fresh ad copy variants. Not “1,000 headlines,” but three angles you wouldn’t have written yourself, ready for testing.
  • Production-grade creative variants. Image and video models (Nano Banana Pro, GPT Image 2 for images; Veo 3, Kling for video) finally cleared the bar last year, especially when you already have winners to riff on.
  • Ad-hoc advanced analyses. Ad fatigue signals, anomaly checks, a weird trend in one campaign. The kind of question that used to need a data analyst on Slack.

Three things make all four work. Well-bounded scope. Human in the loop. Instant lift. Every time I see an AI experiment fail in a performance team, it’s because one of those three got skipped. Usually the first one.

Start narrow. Run it on one account, one campaign type, for two weeks. Measure what it actually saved you (hours, not vibes). Then expand.

The teams pulling ahead right now aren’t the ones with the most ambitious AI roadmap but the ones identifying quick wins and shipping them fast.
